Fashion Fulfillment: Sizes, Returns, Packaging
How to handle variants, seasonal drops, packaging and returns in apparel fulfillment, and what to ask a 3PL.

Key takeaways
- Variants multiply SKUs, so barcodes and scan-based picking matter.
- Plan inbound and capacity around each drop.
- Returns are part of the model: speed to restock decides recovered value.
- Choose a partner with apparel-style catalogs and defined return grades.

Fashion fulfillment is harder than most ecommerce fulfillment for three reasons: every style comes in many sizes and colors, shoppers buy several sizes to try on, and returns are frequent. A warehouse that handles bulk electronics well can still struggle with apparel, because the work is in the variants, the condition of the goods and the return loop.
This guide explains what makes fashion fulfillment different, what to ask a 3PL, and how to set up receiving, packing and returns so that stock stays accurate and customers get clean, correct orders.
Why fashion is different
Variants multiply SKUs
One shirt in five sizes and six colors is 30 SKUs. A catalog of a few hundred styles quickly reaches thousands of SKUs, each with its own stock count. A single mix-up between “M” and “L” or between two similar colors creates a wrong shipment, a return and an unhappy customer. Clear SKU naming, barcodes on every unit and scan-based picking matter more here than in most categories.
Seasonality is sharp
Collections launch, sell and are replaced on a calendar. Inbound volume arrives in waves, and so do promotional peaks. Plan capacity, inbound dates and labeling for each drop, and tell your warehouse what is coming before the goods arrive.
Returns are part of the model
Fit uncertainty makes returns a normal part of selling clothing online. How quickly a returned item is inspected and put back on sale decides how much of that stock you can resell at full price. See reverse logistics in ecommerce for the full process.
Receiving and quality control
- Send a detailed ASN. List every SKU and quantity per carton. Cartons with mixed sizes should have a packing list inside.
- Label every unit. Barcodes on polybags or hangtags allow scan-based picking and prevent size errors.
- Agree an inspection standard. Decide what counts as a defect (stains, loose threads, damaged tags) and what happens to those units: hold, report or return to you.
- Count and report. The warehouse should report any difference between the notice and the receipt within a set time.
Storage
Folded garments sit on shelves or in bins. Delicate or structured items may need hanging storage, which is priced differently. Footwear, accessories and jewelry have different shapes and need their own locations. Ask how the warehouse stores each type, and how it avoids dust, moisture and creasing.
Picking, packing and presentation
Packaging is part of the product experience in fashion. Agree these points with your provider:
- Poly bags for protection, and which items need individual bagging.
- Folding method, tissue paper, branded tape, inserts and thank-you cards.
- Box or mailer rules by order size.
- Packing slip design, including a return label or QR code for returns.
Our Pick and Pack Fulfillment Services page describes how we handle this work. For the details of the process on the floor, see the pick and pack process.
Kitting for outfits and gift sets
Capsule sets, outfit bundles, gift boxes and seasonal packs are made of existing SKUs. Pre-building the popular ones speeds up picking during peaks and reduces mistakes. See Kitting and Fulfillment Services and our kitting guide.
Returns
A good returns process for apparel includes:
- A clear policy and a simple return label process for the customer.
- Fast receiving, so that the item is back in stock as soon as possible.
- Inspection against a written standard: resell as new, resell as open-box, repair, or dispose.
- Re-bagging and relabeling where needed.
- Restocking into the right SKU location, with the stock count updated the same day.
Track reasons for returns by style and size. Repeated “too small” returns on one product are a sizing problem that a product page update can fix. See Reverse Logistics Solutions for how we handle returns.
Technology and integrations
Your 3PL system should show stock by size and color in real time and sync with your store and marketplaces. Overselling a sold-out size is a common failure when inventory updates lag. Ask how fast stock updates flow after each order and each return. The Integrations page lists the platforms we connect, and Software shows the client dashboard.
Shipping and delivery speed
Customers compare your delivery time with large retailers. Look at where your customers are and choose a warehouse that gives short zones to the largest share of them. A same-day processing cut-off, clear tracking emails and the right mix of carriers keep delivery promises realistic. See how to reduce shipping costs for ways to keep cost under control without slowing delivery.
Multi-channel selling
Many fashion brands sell through their own store, marketplaces and wholesale at the same time. One inventory pool across channels prevents overselling, but each channel has its own packaging and labeling rules. Marketplaces require specific labels and prep. Our Amazon FBA Prep Service covers Amazon’s requirements, and wholesale accounts often require retailer-specific labels and cartons.
Sustainability in packaging
Many shoppers pay attention to packaging waste. Options include recycled or recyclable mailers, right-sized boxes that reduce filler, and removing unneeded inserts. Check that any material you choose protects the garment and meets carrier requirements.

Frequently asked questions
How should I label apparel for fulfillment?
Put a scannable barcode on each unit that identifies the exact style, color and size. Hangtag barcodes work for items that should not be bagged, and bag labels work for the rest.
Why are fashion returns so common?
Customers cannot try items on before buying and often order several sizes. Good fit information and accurate photos reduce, but do not remove, this.
Can a 3PL pre-build outfit bundles?
Yes. Kitting builds sets in advance or at order time, which speeds up picking during peaks.
Does Ecom Auto Prep work with fashion brands?
We handle variant-heavy catalogs, branded packing and returns. Send us your SKU count and monthly orders through the contact page and we will propose a setup.
